Abstract: Assembly shop usually adopts a multi-model mixed production mode to accommodate the diverse market demands. The fluctuations of market demand make the takt rates of models different from initial plan. As different models have different process time, if the takt rate of models with higher process time declines and process is not timely balanced to adjust staff and process, then assembly shop utilization will decrease. This paper investigates the issue of improving utilization in the assembly shop of a multi-model mixed production. Based on the principle of line balancing, the paper proposes strategies of balanced order processing, large-cycle workstations and brother team to enhance overall utilization as well as improve flexibility of process and staff.

摘要: 为了适应市场多样化需求,总装车间通常采用多车型混线生产模式。市场需求的波动 性使得各车型的生产比例与最初规划存在差异。不同车型的工艺时间存在差异,当工艺时间 高的车型生产比例下降时,若不及时进行线平衡,对工艺和人员进行调整,车间总体利用率 将下降,造成人员浪费。文章研究了多车型混线生产模式下如何提升总装车间人员利用率, 基于线平衡基本原理,提出了调整订单排序、大循环工位、兄弟班组等优化策略,提高了车 间总体人员利用率,同时改善了工艺和人员配置的灵活性。
