摘要: 该文是以某制造企业在实现企业资源计划项目升级上线的基础上,去提升业务运行效 果,从组织架构、项目管理、业务指标识别和量化测量、闭环管理提升等方法的创新应用, 实现了物料清单全覆盖和全链条管理;提升财务核算自动化和精细化水平;统一物料主数据 标准化;端到端流程在信息系统落地实施并检测运行效果;联动生产计划和采购计划,提升 交货预计准确性;统一总子公司业务规则,落地集团管理模式等。通过信息系统的建设,在 流程规范运行,数据标准统一,设计出一套绩效评价指标进行持续统计、分析和改善提升; 建立问题和新需求反馈响应机制,推动系统功能和业务流程双优化;是一条制造业落地信息 化,并提升业务运行效果的典型路径,通过规范流程文档和培训能力建设与转移,最终保证 项目上线后预期目标的真正落地实现,甚至迭代改善。

Abstract: This article is based on the implementation of enterprise resource planning project’s upgrade and launch to improve the operational effect for a manufacturing company, which is an innovative application of methods, such as organizational structure, project management, business index identification and quantitative measurement, closed-loop management improvement, etc. Realize the bill of material full coverage and chain management, improve the automation and refinement of financial accounting, unify the material main data standardization, implement end-to-end process in the information system and detected the operation effect, link the production plans and procurement plans, improve the accuracy of delivery estimates, unify the business rules between the headquarters and subsidiaries, implement group management models, etc. Through the construction of the information system, the performance evaluation index system is designed for continuous statistics, analysis and improvement. A feedback response mechanism for problems and new needs is established to promote the dual optimization of system functions and business processes. This is a typical path for the manufacturing industry to implement informatization and improve the effect of business operations. Through standardized process documentation and training capacity building and transfer, it will ensure that the actual realization of the expected goals after the project launched, and even iterative improvement.
